Supplier Portfolio Rationalization

Every Supplier. Every Contract. One Answer on What to Cut.

A fixed-fee engagement: Teem reads every contract, profiles every supplier, and ranks every consolidation opportunity in your portfolio, then reconciles it against what your business actually needs. Three weeks to findings. Eleven weeks to decisions.

Enterprise supplier portfolios accumulate duplication because buying is decentralized, contracts live in a dozen systems, and nobody has the time to map thousands of suppliers against what they actually do. The result: you're paying multiple vendors for overlapping capability, and renewals auto-execute before anyone reviews them.

How this is possible

AI does the reading. Our team makes the call.

This engagement runs on the same AI platform behind Teem's software: purpose-built AI algorithms read every contract for terms, dates, and cost; research agents build a capability profile for every supplier; and overlap scoring surfaces redundancy a manual review would take months to find. That's what compresses the work into three weeks instead of a year.

The AI doesn't decide anything on its own. Every finding is reviewed by our team before it reaches you, and every recommendation is traceable back to the contract line item or survey response behind it, so what you get is a decision-ready answer, not a black box.

How it works

Eleven weeks, mostly ours.

We get to work the moment we receive your data, and move fast from there. Hover, focus, or tap any step for detail.

Three weeks to findings. Eleven weeks to decisions.
Teem only no lift on your side Joint a working session with your team
KickoffJoint

We sign the agreement and agree on exactly what data we need from you: your supplier catalog, contracts, and any existing spend records.

We receive your dataJoint

Send us your supplier data in the form of contracts or a CSV export.

We read every contractTeem only

Our AI reads every contract line by line: terms, renewal dates, costs, and line items. It's fast and efficient, catching every detail a manual review might miss. No lift on your side; your team keeps working while this happens in the background.

We research every supplierTeem only

We build a capability profile for every supplier in your catalog, so we can compare what each one actually does, not just what its contract says it sells. Still no lift on your side.

Findings reviewJoint

We walk your team through every consolidation opportunity, the redundancies behind it, and our savings estimate. This is where the Portfolio Analysis deliverable lands, three weeks in.

We survey your stakeholdersJoint

We send structured surveys to the people who actually own each supplier relationship, so recommendations account for what the business needs, not just what the contract and spend data suggest.

We reconcile the Portfolio Analysis against survey results and hand you the Final Recommendations: what to renegotiate, terminate, or hold, sequenced against your actual renewal dates.

Deliverables

What lands in your hands.

Three deliverables are included in every engagement. A fourth is available as an add-on if you can share purchase and payment data.

Included · 01

Portfolio Analysis

Every consolidation opportunity across your supplier catalog, with an estimated savings figure for each.

  • Supplier name and what was purchased
  • Overlapping suppliers, products, and services
  • Executive summary of the redundancy
  • Teem's recommendation on which supplier to keep
  • Savings estimate per opportunity and in total
  • Detailed capability comparison across every supplier in the opportunity
  • Full contract detail: start, end, and renewal dates, annual and total cost, line items, termination rights, auto-renewal, and notice windows

Included · 02

Surveys and Results

Structured questionnaires sent to the internal stakeholders who own each supplier relationship, and their responses.

  • Templates defined jointly and tailored to supplier type
  • Automated distribution with tracking and reminders
  • What each supplier is actually used for and which capabilities are essential
  • Constraints on switching, captured and matched back to supplier profiles

Included · 03

Final Recommendations

The Portfolio Analysis reconciled against what the business said, with sequencing so deadlines get met rather than missed.

  • Recommended surviving supplier per capability area
  • Suppliers to terminate or renegotiate
  • Refined savings estimates adjusted for real constraints
  • Sequencing driven by renewal dates and notice windows
  • Opportunities reviewed and set aside, documented with reason

Optional add-on · 04

Contracted vs. Actual Spend Analysis Optional

If you share purchase orders, invoices, or an ERP export, we reconcile contracted terms against actual payments.

  • Variance by supplier, category, and business unit
  • Overage against committed tiers
  • Spend with no corresponding contract
  • Committed spend going unconsumed
  • Off-contract purchasing

Pricing

Fixed fee, scoped by supplier count.

Pricing is fixed and based on the number of in-scope suppliers in your portfolio; there are no variable or usage-based fees.

Above 10,000 suppliers, scope is custom: talk to us directly.

Where you land within a tier's range depends on data readiness: a clean CLM export lands at the floor; contracts scattered across systems with heavy SOW fragmentation lands higher.

The Spend Analysis Add-on reconciles your contracted terms against what you actually paid: if you can share purchase orders, invoices, or an ERP export, we surface variance by supplier, category, and business unit; overage against committed tiers; spend with no corresponding contract; committed spend going unconsumed; and off-contract purchasing. See the Contracted vs. Actual Spend Analysis deliverable for full detail.

Questions

Before you book a call.

Teem's AI is purpose-built and specifically tuned to ingest a high volume of supplier data: MSAs, SOWs, order forms, and more. It automatically parses out structured data like supplier name, products, services, start and end dates, cost information, and key contract terms such as termination clauses, auto-renewal, and data retention: the reading your team would otherwise have to do line by line.

We have integrations with leading procurement and contract systems and can programmatically pull the data we need directly. If we don't already have a specific integration, we'll either build one at no charge or work with your team to get a clean export.

We prefer working from the actual supplier contracts: they're the source of truth for your relationship with each supplier and what you purchased. We can still work from a spreadsheet export, but we'll ask you to include as much metadata as possible: dates, costs, descriptions, and anything else that helps us reconstruct what the contract would tell us.

Every estimate is derived from your own source-of-truth contract data, not a benchmark or industry average. For example, if we find that Supplier A and Supplier B are doing the same thing and recommend consolidating on Supplier B, the savings we report is Supplier A's actual contracted cost, a number your controller can trace back to a real bill.

Once we've analyzed your supplier data, our system kicks off thousands of deep research tasks to build a 360-degree view of every supplier, down to the capability, use case, and feature level. That lets us compare what suppliers actually do, not just their category label, and score every pair on real overlap before it ever becomes a recommendation.

Once we've identified consolidation opportunities, we need to hear from the people who actually own and use each supplier: what the business needs, how well the supplier is meeting it, and your intended future plans with that supplier. That input is what turns a data-driven opportunity into an accurate recommendation, and automated distribution with tracking and reminders handles most of the follow-up for you.

Teem maintains robust security practices, detailed in full in our Trust Center. Specifically:

  • Your data is never comingled with other customers' data
  • We never sell your data
  • We never use your data to train models or algorithms
  • Once the engagement ends, we delete your data

Most engagements run 8–12 weeks: we map out the specific timeline for your portfolio at kickoff, so we won't cut off access mid-engagement.

  • After the engagement ends, we export everything to PDF and Excel for you to keep
  • If you'd like to keep using the platform itself, you can continue with a software license

Yes, if you'd like help executing, we can scope a custom SOW to support renegotiation, vendor consolidation, or termination, including price benchmarking and vendor negotiations.

We've worked with large public enterprises with 5,000–10,000 total suppliers, often identifying $25M–$150M in potential annual savings. We're glad to connect you with a reference customer at a comparable scale during the scoping call.

Every supplier. Every contract. One answer on what to cut.
